Turning a stalled platform into one that ships daily

Situation

I joined a bootstrapped SaaS platform where engineers wrote changes directly to deployed environments. There was no reliable local dev or test setup, deploys were manual and depended on a developer’s own machine having production access, and production incidents happened several times a day.

What I did

I built a repeatable local development environment from scratch, retired the technology that was blocking safe deploys, deprecated insecure authentication patterns, and stood up real deployment pipelines, with the test coverage and monitoring needed to release fast without flying blind.

Result

Release cadence went from roughly weekly to multiple production releases a day with a small team. Production incidents dropped from several a day to one to three a week, and most of those turned out to be user-education questions, not defects.
